The CEO Shift with James Lawson
Stop being the best employee in your own business.
You built the company by being faster, sharper and more reliable than anyone on your team. That's exactly why it can't grow past you. The CEO Shift is a long-term advisory engagement that moves you from doing the work to designing the business that does it.
The identity that got you here won't get you there.
Every strength that built your business has a hidden cost once there's a team around you.
You were rewarded for
Speed and skill
So you still do the hard jobs yourself, because it's quicker than explaining them. Nobody else gets the reps to get good.
You were valued for
Solving problems personally
So every problem finds its way to your desk. Your team has learned the fastest answer is to ask you.
You were known for
Being indispensable
Which feels like security. In practice it caps revenue at your hours and makes the business worth less to any buyer.
If you stay indispensable, the business stays fragile.
Every decision, question and fix routes through you. Take a week off and the place slows to a crawl. Get sick and it stops.
“I just need to be involved until I understand everything.”
That isn't a search for confidence. It's a grasp for control.
Most owners don't trust systems. They trust themselves. So they stay in every loop, and “until I understand everything” quietly becomes forever.
Every owner hits this fork. Most take the easy road.
Doing feels safe and fast.
You know it will get done right, today. The cost shows up later: a team that waits for you, decisions that stall when you're out, and growth that stops at your calendar.
Fast this week. Slow every week after.
Systems feel risky and slow.
Writing it down, handing it off and letting someone else get it 80% right takes longer the first time. Then it runs without you, and keeps getting better.
Slow at first. Faster every month after.
Your job is not to execute well.
It's to build a system that executes well without you.
What we build together
The four core systems
A business that runs without its owner answers four questions without asking the owner. We design each one around how your company actually works.
Decision systems
Who decides what?
- Clear decision rights by role, with dollar and risk thresholds
- What comes to you, and what never should
- An escalation path that doesn't default to your phone
Communication systems
How does information flow?
- A weekly leadership meeting with a fixed agenda
- Short huddles where they earn their keep, and nowhere else
- One place where priorities and updates live
Operating systems
How does work get done?
- Your highest-impact processes documented and owned
- Handoffs between sales, delivery and admin that don't leak
- Checklists your team uses, not binders nobody opens
Accountability systems
How is performance measured?
- A scorecard of the handful of numbers that run the business
- A number and an owner for every seat on the team
- A review rhythm that catches problems before they reach you
The first system isn't software. It's clarity.
New tools on top of a confused business just make the confusion faster. Before we build anything, we get these four answers on paper and agreed by your team.
- What matters nowThe two or three priorities for this quarter. Not twelve.
- What does notThe projects, requests and ideas you're deliberately parking. This is where most owners flinch.
- Who owns whatOne name next to every outcome. Shared ownership means nobody's.
- What good looks likeA standard your team can check their own work against, without checking with you.
How the engagement works
From heroics to habits. Growth becomes a process, not an event, and each stage ends with something your team uses the following Monday.
-
Map the dependency
We track every decision, approval and recurring task that routes through you, and what each one costs in your time and in stalled work.
You leave withYour Owner Dependency Map, ranked by what to hand off first.
-
Set the clarity
Priorities, what's off the table, owners and standards. Agreed with your team, not announced to them.
You leave withA one-page operating plan and an ownership chart your leaders have signed up to.
-
Build the four systems
Decision rights, meeting rhythm, core processes and the scorecard. Built with your people, tested in live work, adjusted as we go.
You leave withA working operating rhythm and a scorecard you can read in ten minutes a week.
-
Step back and lead
You run the business through the system and stay out of the work on purpose. We fix what breaks, and it will.
You leave withProof the business runs without you in every loop.
-
Raise the bar
Quarterly planning, leadership coaching and system upgrades as the business grows into the structure we built.
You leave withA leadership team that plans, decides and reports without you driving every step.
The CEO Shift is a premium advisory engagement and James works with a small number of companies at a time. Every engagement starts with a conversation about where the business depends on you today.
Who this is for
Owner-operators
- You have a team, and they still wait on you
- You're the best salesperson, fixer and quality check
- Revenue has stalled at what your calendar can hold
- A week away from the business feels risky
New owners by acquisition
- You've closed the deal and the seller has stepped back
- You're tempted to learn every job by doing it
- You need the team's trust without running everything
- You want to build enterprise value from day one
Not a fit if
- You're a solo operator with no one to hand work to yet
- You want someone to run the business for you
- You're not willing to let things go 80% right while your team learns
You'll work directly with James Lawson
James spent 27 years in B2B sales leadership, including leading sales across Europe, the Middle East and Africa for 3Com with full P&L responsibility for a large business unit.
He founded Impact Business Solutions in 2014 and has spent the years since inside small and mid-sized companies, helping owners build the structure their growth requires. He's sat in the operator's chair. He knows the pull to just fix it yourself, and what it costs when you do.
You didn't build a business to be its best employee.
You built it to become its architect. Let's start there.
A private conversation about where the business depends on you, and whether the CEO Shift is the right fit.
